Winning a Russian military boot order by manufacturing to the GOST 28422-89 leather standard

The challenge

A Russian buyer sourcing military boots in China collected quotes from several factories. Our price was slightly higher than some competitors, so the buyer first placed the sample development with a lower-priced factory. That factory, however, did not understand the customer’s leather-testing requirements — a demanding GOST 28422-89 material specification — and could not match the construction and workmanship the boots required. Unable to hit the standard, the buyer came back to us and asked DOING to manufacture strictly to that spec.

What we did

• Took on the boot program the lower-priced factory could not deliver — building strictly to the customer’s GOST 28422-89 leather specification
• Sourced and validated upper leather against the standard’s key controlled indicators — chrome oxide (Cr₂O₃) content, tensile strength, elongation and coating flex-crack resistance
• Matched the required construction and workmanship that the other factory could not achieve
• Ran roughly a month of sampling, iterating until the confirmation sample fully met the military material and build requirements

Results

• The confirmation sample met the full GOST 28422-89 leather spec and the required construction
• Won the production order back from the lower-priced factory — the buyer chose capability over the cheapest quote
• Delivered the first production order and opened an ongoing cooperation as their military boot manufacturing partner
